the base model it self is high poly

no i know it not a good thing, hurks model was detailed, and optimizing over and over wont really fix the problem

It would. You could cut polys in certain areas that you don't need. More polys ≠ quality

doing that and using optimize, prob shoudlnt, already broke it and gotta start over
